wattsnextpx - What Your Team Won't Say to Your Face

Every year a few founders tell me they don't need a staff survey. They already know what their team thinks. They can tell me right now what people will complain about, thanks, save your money.

I've run hundreds of these. Not once have I handed back the results and said, you were right, it's all exactly how you pictured it.

Not once. Not even close.

A founder I worked with recently ran a nine-person firm. He was relaxed about the whole thing. I already know what's coming, he said. They'll say communication could be better. Maybe something about career growth. We're on both.

The results had nothing to do with communication or career growth.

It was him. The way he ran meetings, to be specific. People felt steamrolled. Decisions already made before anyone walked into the room. Nobody wrote communication could be better. They wrote something a lot more specific, and a lot closer to the bone.

Why Founders Think They Already Know

They're not making it up. They do hear things. People flag the odd issue, drop the occasional hint. But what reaches a founder is only ever what someone is willing to say to the face of the person who signs their paycheck. Which is a very polite, very edited version of the truth.

It's never the full picture.

Why Handing It to Someone Internal Doesn't Fix It

In most firms this sits with HR, so that's where founders send it. Here's the problem.

We were recently feeding back a set of results with the HR manager sitting in the room. Partway through, she said it felt like sitting in on her own performance review. She was right. A lot of what a survey surfaces is a reflection on the things HR is supposed to be holding together. The onboarding, the way feedback does or doesn't happen.

The person whose work is under the microscope can't be the person reading the results. Their ego is in the room whether they want it there or not. It's not a character flaw. It's being a person. You can't mark your own homework, and neither can they.

What We're Looking For

Forget the scores. A number on its own tells you nothing. What we're hunting for is themes.

The throwaway comment someone almost didn't write is often where the signal is. So is the petty-sounding gripe that turns up in six separate surveys, because six times isn't petty, it's a pattern. The job is finding the real problem, which is almost never the one sitting on the surface.

Why We Do It Every Year

We've got clients we've surveyed every year for eight years running. Same month, every time.

One survey is a photo. Eight is a time-lapse. You get to see what's improved, and what you've been promising to fix for six years and still haven't. That second one is usually where it gets interesting.

The core of the survey stays consistent, so you can track it year to year. But there's always a section built for right now, because the business has questions this year it didn't have last year. A survey frozen in time is measuring a company that no longer exists.

The Part Nobody Tells You

Running the survey is the easy part. Reading it without flinching is where most founders come unstuck.

If you go through your own results defending yourself in your head, explaining away each comment before you've even sat with it, you're not reading the survey. You're managing it.

Those are very different things.

And Even Then, You Won't Know How to Fix It

Say you manage all of that. You read it straight, no defending, no explaining away. You still have the harder problem, and it's the one founders are most sure they've got covered.

By the time we get the call, most founders have already tried to fix it themselves. They read the feedback and decided the answer was obvious. So they did it. It didn't work, which is why we're now talking.

The fix is rarely the obvious one. The founder who reads people feel unheard and schedules more meetings has grabbed the first thing that looks like an answer. Read the same line as someone who does this all day, and the problem was never the number of meetings. It's that every decision was made before anyone walked in. More meetings just hands people more rooms to feel ignored in.

Spotting the problem is one skill. Knowing what will move it is a completely different one.

P.S. If you want an outside set of eyes on your next survey, or you've got last year's results sitting in a drawer quietly judging you, that's the job. Come find me.
